Stop BFCM Chaos: Master Peak-Season Local Deliveries

To master BFCM deliveries, set slot limits and cutoffs weeks ahead, onboard drivers early, plan optimized routes from booked slots each morning and send tracking updates automatically. Black Friday 2026 is Nov 27; Cyber Monday is Nov 30.

Black Friday Cyber Monday (BFCM) turns a normal week of local deliveries into the hardest few days of the year. To get through it calmly, lock your delivery capacity and cutoffs weeks ahead, onboard drivers before the rush, plan optimized routes from the slots customers booked, and let automatic tracking updates answer "Where's my order?" before anyone asks. In 2026, Black Friday falls on Friday, November 27 and Cyber Monday on Monday, November 30.

Why BFCM breaks local delivery

The volume is real. Shopify reported that its merchants generated a record $14.6 billion in sales over BFCM weekend 2025, up 27% from the year before, and that more than 94,900 merchants had their highest-selling day ever on Shopify (Shopify, December 2, 2025).

For a store that delivers with its own drivers, every extra order needs a slot, a driver, a route and an update. Three things usually go wrong:

  • Checkout promises more than the team can deliver. Without a limit per slot and per day, Saturday fills with orders nobody can drive.
  • Routes are planned late, by hand. A dispatcher sequencing dozens of stops in a map app at 9 a.m. is already behind.

The BFCM delivery playbook, week by week

Six to four weeks out: set the promise

Everything downstream depends on what checkout promises, so start here.

  • Set a limit for every delivery and pickup slot and every day, per location, based on the drivers and staff you'll actually have.
  • Move cutoffs earlier and lengthen prep time for peak days, so orders arrive in time to be picked and packed.
  • Block the days you're closed with blackout dates.
  • Choose your last delivery date for Cyber Monday orders, and publish it.

Three to two weeks out: drivers and vehicles

  • Confirm who drives each day, including seasonal drivers, and invite them to the driver app now, not on Black Friday morning.
  • Turn on driver rules for each store: a mandatory delivery photo, proof of pickup at the store and strict location tracking.
  • Check each vehicle's capacity (weight, items or stops), because route optimization plans around it.
  • Run a test day: build a route from real orders, send it to a driver, complete a delivery with photo proof and open the customer's tracking page.

The week before: customer communication

  • Switch on automatic updates by email, SMS or WhatsApp for each step: order confirmed, out for delivery, delivered.
  • Brand the live tracking page so customers recognize it, and check that it shows the live ETA.
  • Turn on the ready-for-pickup message, so pickup customers come when their order is ready.
  • Publish your last order dates in an announcement bar and on the cart page.

BFCM weekend: run the same loop every day

  1. Hold the cutoff. Once a day's cutoff passes, shoppers can only book later slots, so you plan routes from a settled list.
  2. Optimize routes for all drivers at once from the booked slots, around delivery windows, shifts, breaks and traffic. See the route planner.
  3. Dispatch and print route manifests, so vans are loaded in stop order.
  4. Watch the live driver map in the ScrollEngine web dashboard. At-risk alerts flag deliveries close to missing their window.
  5. Edit routes as the day changes. Routes stay editable after they start, with ETAs recalculated, so a cancelled order or a rush order doesn't mean rebuilding the day.
  6. Close out with proof. With photo proof required, each delivery comes back with a photo, plus a signature or notes where your drivers collect them, so "it never arrived" claims come down to evidence instead of memory.

After Cyber Monday: review and reset

  • Compare orders with shipments for each day to see where a backlog built up.
  • Check each driver's scorecard (deliveries, distance and on-time rate) in the ScrollEngine web dashboard.
  • Note which slots filled first and where routes ran late, then set December's limits from what you saw.

Use store pickup to absorb the peak

If you have a store, pickup slots add capacity without adding drivers. Offer them next to delivery at checkout, each with its own limit, and let staff move orders through the pickup workflow (preparing, ready, picked up) in the ScrollEngine dashboard.
